GEO vs SEO: what actually changed
The honest version. Not a clean break, not a rebrand: three specific things shifted when AI answers moved above the links, and here is what they mean for you.
The short answer
SEO earns a ranked link a human clicks. GEO earns a citation a model quotes. What actually changed is not that SEO died; it is that the answer now sits above the links, so a growing share of searches never produce a click at all, and AI engines increasingly pull sources from outside the top of the ranked page. GEO is the layer you add on top of SEO to be the source the answer is built from.
GEO vs SEO, in one line
The cleanest way to hold the difference: SEO optimizes a page so a person clicks a ranked link; GEO optimizes content so a machine cites an extractable passage. Same web, same crawlers, same underlying quality signals, but a different unit of success. SEO counts ranked URLs and organic clicks. GEO counts citations and brand mentions inside AI answers.

What actually changed
Strip away the hype and three things moved. The surface where results appear, the reader consuming your content, and the selection logic that decides who gets shown. Each one breaks an assumption that classic SEO quietly relied on.
1. The surface moved: the answer sits above the link
For twenty years the game was to rank in the ten blue links so a human would click through. AI answers changed the geometry. Now a synthesized answer often sits above the links, and many people never scroll past it. The result is a steady rise in zero-click searches.
The scale is no longer speculative. In a Similarweb desktop-and-mobile panel covering January to April 2026, analysed by Rand Fishkin at SparkToro, 68% of US Google searches ended without a click to the open web. Earlier, a Pew Research Center study of real March 2025 browsing found that when an AI summary appeared, users clicked a traditional result only 8% of the time (versus 15% with no summary), and just 1% clicked a link inside the summary.
Coverage of these answers is not static, which is worth stating plainly. Semrush tracked Google AI Overviews rising from 6.5% of queries in January 2025 to a peak near 24.6% in July, then settling around 15.7% by November. The line wobbles, but the direction of travel is clear: for a large and growing slice of queries, the answer, not the link, is the first thing a searcher sees.
2. The reader changed: a model, not a person
Classic SEO wrote for a human scanning a results page. GEO writes for a language model synthesizing an answer. That is a different audience with different tastes.
A person tolerates a slow build, a clever intro, a claim without a source. A model does not reward any of that. It is trying to lift a passage it can quote with confidence, so it favours content that states a fact plainly and backs it with something verifiable. The most rigorous evidence here is the Princeton GEO study presented at KDD 2024, which tested nine tactics across thousands of queries on a system built to mimic a live generative engine.

The tactics that moved the needle most were adding statistics, quoting authoritative sources, and citing references: making claims concrete and traceable. In SEO those were nice-to-haves. In GEO they are the mechanism. A vague, unsourced paragraph gives a model nothing to hold onto; an atomic, sourced claim is exactly what it wants to quote.
3. Selection changed: ranking no longer guarantees the citation
This is the shift most SEO teams underestimate, because it breaks the oldest reflex in the discipline: get to page one and you win. In AI answers, page one is no longer the citation.
Ahrefs measured it directly across 863,000 keyword SERPs and 4 million AI Overview URLs. The share of Google AI Overview citations coming from pages that also ranked in the organic top 10 fell from roughly 76% in a July 2025 analysis to about 38% by March 2026. In other words, most of the sources an AI Overview cites today are not the pages sitting at the top of the ranked results. Google is reaching wider, assembling answers through query fan-out across many related searches rather than lifting the first few blue links.
Ranking well and getting cited have come apart. A page can hold position one and still be skipped by the answer above it.
That is the practical heart of GEO vs SEO. Under SEO, rank and visibility were nearly the same thing. Under GEO they have separated: eligibility is decided by the index (an SEO job), but selection is decided by how quotable your passage is (a GEO job). You can win the ranking and lose the citation, and increasingly, the citation is what gets seen.
What stayed the same
Plenty, which is why "SEO is dead" is the wrong takeaway. Being crawlable, indexable and genuinely useful still matters, and it is a prerequisite, not an afterthought. Google is explicit that to be eligible as a supporting link in AI Overviews or AI Mode, a page must simply "be indexed and eligible to be shown in Google Search," and that you do not need to "create new machine readable files, AI text files, or markup" for it.
Which index you live in still matters too. ChatGPT's web search leans on Bing: a Seer Interactive analysis found 87% of SearchGPT citations matched Bing's top results, versus 56% for Google's. If you are invisible in Bing, you are largely invisible in ChatGPT. Keywords, backlinks and entity authority all still do real work; their job just shifts from winning a rank to helping a model understand and trust who you are.

What to do about it
The practical response is not to abandon SEO but to add a citation layer to it. Four moves cover most of the gap:
- Answer first, in every section. Open with a direct, self-contained answer in two or three sentences: the passage a model can lift verbatim. Then support it.
- Make claims atomic and sourced. Pair each non-obvious fact with a number and a real, dated source. This is the single highest-leverage tactic the research supports.
- Keep the SEO entry ticket clean. Stay crawlable and indexable in both Google and Bing, allow the AI crawlers you want, and keep structured data tidy so machines parse your entities correctly.
- Measure citations, not just rankings. Track where AI answers name you, name a competitor, or name no one. That gap is what you are actually working to close.

Are keywords and backlinks still relevant for GEO?
